From Chaos to Clarity: Automating Supplier Invoice Processing — A SynQflows Case Study

A mid-size e-commerce retailer was spending 120+ staff hours monthly on invoice processing. Here's how we built an AI agent that cut processing time by 87% and eliminated their most common error types.

The Problem

Our client — a 45-person e-commerce operation — had a problem that's common but rarely talked about: their accounts payable process was quietly consuming their business.

Each month, their finance team received invoices from over 80 suppliers across email, PDF attachments, and an aging supplier portal. Each invoice required:

  • Manual data entry into their Xero accounting system
  • Cross-referencing against purchase orders in their ERP
  • Email back-and-forth with suppliers when discrepancies appeared
  • Manager approval routing (paper-based)
  • Payment scheduling

Total time investment: 130+ staff hours per month, split across two finance team members and a part-time contractor. Error rate: approximately 8% of invoices required at least one correction cycle. Average payment delay from invoice receipt: 12 days.

The finance director put it plainly: "We're a 45-person company spending as much time on invoice admin as a company three times our size. It's not sustainable."

The Solution Architecture

We designed a three-component agentic AI system:

Component 1: Intelligent Document Ingestion

A dedicated email inbox and secure upload portal serve as the single entry point for all supplier invoices. An AI agent monitors both continuously, parsing incoming documents regardless of format — structured PDFs, scanned images, email body text, or Excel attachments.

The extraction layer pulls: vendor name and ABN/tax ID, invoice number and date, line items with quantities and unit prices, GST/tax calculations, payment terms and due dates, and bank account details for new vendors.

Component 2: Validation and Matching Engine

Extracted data flows into a validation layer that cross-references against their ERP via API integration. The agent checks: does this invoice number already exist (duplicate detection)? Does the total match the corresponding PO within tolerance? Are line items consistent with contracted pricing? Is this vendor in the approved supplier list?

Invoices that pass all checks are automatically staged for payment. Invoices with discrepancies are flagged with a specific exception type and routed to the appropriate team member with full context — the original invoice, the matched PO, and a plain-English explanation of the discrepancy.

Component 3: Approval Workflow and Payment Execution

For invoices under $5,000 that pass validation, the agent initiates payment directly via the Xero API. For invoices above that threshold, it creates an approval task in their project management tool with a one-click approval link. Upon approval, it schedules payment and updates Xero, ERP, and the supplier record simultaneously.

The Results: 90 Days Post-Launch

After a 3-week implementation and 2-week parallel-run period (where human staff validated every agent action), the system went live. Results at the 90-day mark:

  • Processing time: Down from 130 hours/month to 17 hours/month — an 87% reduction
  • Error rate: Down from 8% to under 1% (remaining errors are genuine supplier mistakes, not data entry errors)
  • Average payment time: Down from 12 days to 2.3 days (improving supplier relationships and unlocking early-payment discounts)
  • Staff reallocation: The two finance team members now spend that recovered time on financial analysis, forecasting, and strategic work

What Made It Work

A few factors that distinguished this project from failed automation attempts we've seen elsewhere:

We started with the exception workflow, not the happy path. Most automation projects optimize for the 80% of cases that work perfectly and leave the 20% as a messy human problem. We designed the exception-handling first — making sure unusual invoices surfaced quickly with useful context — before optimizing the straight-through processing.

The parallel-run period built trust. Two weeks of human verification of every agent action meant the finance team understood exactly what the system was doing and why. By go-live, they were confident — not anxious.

Integration depth matters. Connecting to both Xero and the ERP (not just one or the other) eliminated the manual reconciliation step that had been the biggest time sink.

Is This Right for Your Business?

Invoice processing automation delivers strong ROI when you're processing more than 50 invoices per month across multiple suppliers and formats. The implementation is straightforward enough that most clients see positive ROI within the first billing cycle.

If you're spending meaningful staff time on AP processing, we'd be glad to show you what a similar system would look like for your specific ERP and accounting stack.
